Totally agree. It’s not about cutting meetings, it’s about designing them with intent. Structure makes space for better thinking.

I often find it difficult to tackle the Old Timers who become the guards of their parts of the product. Everything has to go through them because they know best what to do. And some won't even let you do anything without their explicit agreement. And they are very busy "enabling other teams", but the time they spend "enabling" is by itself a problem. And it's because it's a complex part of the business, so not many people can get there.

"Aggressively Move to Async" is my favourite recommendation here. I think a lot of orgs are too reserved with this, and I also think it's really the way to go, especially in a remote environment.

I presented a framework for my team this past week on how to have more impactful and purposeful meeting. I definitely agree with all of your points especially that so many meetings don’t have the right people! You are having a meeting where a decision is being made but you don’t have the decision maker. This one always gets me. Thank you for confirming that I’m not off base with my recommendations.
